Followed by the cost and price, to use the value engineering method to carry out the cost analysis of the products involved, the purchase must achieve cost savings through a win-win price negotiation. In terms of delivery, we must determine whether suppliers have sufficient production capacity, whether the supplier's human resources meet the criteria we have chosen, and whether there is an opportunity to increase the potential for production capacity. In the process of developing device suppliers, we must first analyze the supplier's dynamic segmentation market to understand who is the leader in this industry market. What is the current market development trend? The major suppliers are in the market. What is the positioning, so as to have a general understanding of potential suppliers. At the same time, you can also give advice to your colleagues in the design department and try to use mainstream components in the market to reduce costs.


Based on these analyses, the Purchasing Department can establish a preliminary supplier database and make corresponding product classifications. It is generally divided into the following categories: device categories, auxiliary materials, and machinery.


The supplier's understanding of information should include: supplier's place of registration, registered capital, structure of major shareholders, production site, equipment, personnel, main products, major customers, production capacity, etc. By analyzing this information, one can evaluate its process capability, supply stability, resource reliability, and its overall competitiveness. Among these suppliers, after removing suppliers that are obviously not suitable for further cooperation, a supplier inspection list can be drawn. Then, to arrange an on-site visit to the supplier, this step is crucial. If necessary, in the audit team, quality departments and process engineers can be invited to participate. Not only will they bring professional knowledge and experience, the experience of joint review will also help the company's internal communication and coordination. In the field visits, a unified score card should be used for evaluation, and the management system should be reviewed, such as work instructions and other documents, quality records, etc. The requirements must be exhaustive and must not be missed.


For small-volume products, the core of their negotiations is the delivery date, which requires them to provide rapid response capabilities; for the assembly line, continuous production of products, the core is the price. However, we must ensure that suppliers have a reasonable profit margin.


In fact, each supplier is an expert in the field, and listening to the supplier’s recommendations often has unexpected benefits. Another very important aspect is the hidden cost. Procurement cycle, inventory, transportation, and so on are all invisible costs. We must include qualified suppliers into timely delivery systems, minimize inventory, and reduce the company's total cost.
